Negative inventory in QuickBooks Desktop: fix it before you migrate

The short answer: negative inventory in QuickBooks Desktop almost always means a sale was dated before the purchase that supplied it, or the purchase was never recorded against an item. Fix it by correcting transaction dates (and moving bills from the Expenses tab to the Items tab) in the original file, before you migrate. A converted file inherits the negative quantities and a wrong Inventory Asset balance.

Why negative inventory matters more when you are migrating

In day-to-day use a negative quantity is an annoyance. In a conversion it becomes a data-quality problem, because opening quantities and values are the figures the new system is built on. If QuickBooks thinks you hold −12 units of an item, the Inventory Asset account is understated, cost of goods sold was likely calculated on the wrong cost, and the profit on those sales is wrong too. Moving that into a new file just relocates the question.

The four causes Intuit lists

Intuit’s own help article on this topic names four ways inventory goes negative:

  1. Sales before purchases. You sold items you did not yet have in stock on the transaction date.
  2. A new item created with a cost but no opening quantity or value, then sold before any purchase was entered.
  3. A new item created with no cost at all, sold without any purchases recorded.
  4. Purchases entered on the Expenses tab of a bill instead of the Items tab, so QuickBooks never received the stock.

Causes 1 to 3 are timing and setup problems; cause 4 is a coding problem. They need different fixes, which is why zeroing everything with an adjustment is the wrong first move.

Step 1: find every negative item

  1. Open Reports › Inventory › Inventory Valuation Detail, set Dates to All, and look for negative numbers in the quantity on hand column.
  2. In QuickBooks Enterprise 15.0 or later you can also run Reports › Inventory › Negative Item Listing. It shows only current negatives, not ones that existed earlier and were cured later, so it does not replace the detail report.
  3. In other versions, open the Inventory Center and change the filter from Active Inventory to the quantity-on-hand-at-or-below-zero option.
  4. Export the list. You will want it as a before-and-after record.

Step 2: match each item to its cause

Step 3: fix the dates and coding in the original file

This is the sequence Intuit describes. For each negative item, open the Inventory Valuation Summary, double-click the item, open the first bill, and set its date earlier than the first invoice, then Save & Close. Where purchases sit on the Expenses tab, edit the bill and move the line to the Items tab. Repeat until the detail report shows no negative on-hand balance at any date.

Two cautions. First, changing a bill date can cross a period you have already closed, filed a tax return for, or locked with a closing date, so involve your accountant before editing anything in a locked period. Second, re-running the detail report after each batch beats fixing everything and checking once, because one date change can shift the average cost of later sales.

Step 4: reconcile before you convert

  • Run Inventory Valuation Summary as at your cut-off date and compare its total with the Inventory Asset account on the balance sheet. They should agree.
  • Compare quantities with a physical count for your highest-value items. Genuine differences get an inventory adjustment, dated and documented.

Preventing it from coming back

Intuit recommends entering quantity and value when you create an item, using Sales Orders when you take customer orders before stock arrives, and marking invoices Pending until the inventory has been purchased, then Final. Those habits matter most in the weeks after a cut-over, when staff are learning a new screen layout and old shortcuts return.

Frequently asked questions

Does negative inventory stop a QuickBooks Desktop to Online conversion?

Not by itself, but the negative quantities and the distorted Inventory Asset value travel with the data, so you start the new file with a wrong opening position that someone then has to explain. Fixing the dates in the Desktop file first is far cheaper than untangling it afterwards.

Can I just post an inventory adjustment to zero it out?

An adjustment clears the number on screen but can bury the real cause, usually a bill dated after the invoice or a purchase coded to an expense account. Find the cause first, and use an adjustment only for genuine stock differences, ideally with a physical count behind it.

Which report shows negative inventory in older versions?

Inventory Valuation Detail, with dates set to All, shows negative quantities on hand. The Negative Item Listing report only exists in QuickBooks Enterprise 15.0 and later, and it shows current negatives, not historical ones.

Should I fix this before or after the migration cut-off date?

Before. Reports used to build opening balances should show positive quantities at the cut-off date, and the fix involves editing dates on old transactions, which is easier to review in the original file.
